Diagnose the transition and frame the decision · Lesson 4

Set a reversible decision gate under competing constraints

Lesson objectives

  • Specify eligibility, proceed, and stop conditions for a transition route with non-tradable income, time, and privacy constraints.

Diagnosis should end with a small decision, not a motivational speech or a long training plan that presumes the route is settled. A decision gate is a prior agreement on what to do now and what would justify proceeding or changing course. Separate three elements: eligibility to begin, a criterion for the trial's result, and a stop condition. Eligibility concerns what must be in place before action, such as data authorization and approved work time. A result criterion states the output and how it will be reviewed, such as finding two different defects in a training sample and explaining their consequences. A stop condition protects the person or organization when cost or risk exceeds the accepted limit. Strong task performance cannot compensate for missing permission or a loss of income that the learner cannot carry.

Reversibility does not mean zero cost. A six-week trial uses time and creates expectations, but it is easier to leave than a resignation or large course payment. A trial can become difficult to reverse if personal data are exposed or a worker is pressured into an undocumented promise to abandon the current role. Write the return route before starting: where does the person go if the proceed criterion is missed? Who retains the work sample? How is data access removed? What is recorded about the result in a performance file? If these answers are unknown, the gate is not fully designed. Do not call the person a failed transition candidate when the opportunity to run the trial never existed.

Consider three options for Layla: expand reporting in her current role, try an internal service-operations analysis task, or enter an expensive external program. The first needs modest task approval and could reveal whether she likes data-quality work. The second needs released time, a team rubric, and an authorized sample. If the third costs a fictional 300 units against her 180-unit cap, it is currently ineligible however rich its curriculum looks. Do not place it in a weighted average with the other two and claim that its learning benefits compensate for an unaffordable cost. Here budget is an eligibility condition. Reopen the option only when resources change through a verifiable fact, such as an approved grant, not a hope of higher future earnings.

A short decision tree can make the gate inspectable. First node: are the data authorized and stripped of unnecessary personal details? If not, use an accepted synthetic sample or stop this test. Second node: is time available without violating income or service obligations? If not, design a smaller permissible task or defer. Third node: does the output meet the agreed rubric? If so, request a specified next trial; if not, identify a learnable gap and one corrective activity. The tree does not pronounce Layla permanently ready or unready. It organizes movement between evidence and decisions. Name the owner and date of each node so that a missing reply cannot silently turn into approval.

Make the decision robust to a changed assumption. If three hours rather than four are available, can the task be divided without losing its quality criterion? If the cost cap falls, is there a free trial that answers the same learning question? Sensitivity analysis is not permission to change every constraint at once. Change one influential fact and record its effect on the gate. In Hana's case, lack of access to real customer orders is not canceled by success on a training file; success may justify requesting limited permission or using a larger synthetic file. In Layla's case, withdrawal of the manager's two hours changes trial eligibility as designed even if her sample performance improves.

Review the gate with the person making the transition in language they can use: what will be tried, what effort it requires, who sees the result, and what decisions may follow? The person should be able to decline a trial without a hidden penalty and know whether the portfolio will inform an employment decision. If a psychological, legal, or personal financial issue exceeds an unlicensed adviser's remit, name the boundary and refer to a qualified service rather than offering therapy or individualized legal advice. The gate is an updatable work page, not a warranty. It prevents a partial success from being generalized and prevents a route from continuing after an essential condition has failed.

Distinguish stopping, deferring, and switching. Stop means the current route is unacceptable under a condition that cannot be overridden, such as using data without permission. Defer means evidence or time is not yet available, with a date and needed information identified. Switch means selecting a different task that tests the same hypothesis at lower cost or risk. In Hana's file, denied customer-data access stops a real-file test but does not prevent an authorized synthetic file. Denial of three hours with approval of a half hour switches the test to a bounded calculation and defers any conclusion about sustained project work. Naming the type prevents every interruption from being described as a personal failure.

Keep a small record after each gate: date, new fact, prior decision, current decision, reason for the difference, and the owner who approved it. If entry conditions hold but the performance criterion is missed, do not retroactively weaken that criterion to call the trial a success. Identify the missing capability, a corrective task, and a date to try again. If the criterion is met but time permission disappears, retain the skill evidence without executing an unauthorized transition. Separating capability from opportunity is essential to fairness and ties reskilling to the actual gap instead of a single training prescription for everyone.

Show the learner the cost of exit as well as entry. A synthetic trial may stop after a week with notes retained, while a course fee may be nonrefundable or externally shared data hard to retract. Before approval ask whether the current role remains, how a portfolio sample can be withdrawn under policy, and who corrects a performance record based on a defective sample. These questions place reversibility inside the gate. Deferral can be an active decision when it has a date and a needed fact, not an open-ended excuse. Write the reopening condition so a stop is not mistaken for a permanent judgment of the person.
