AI Value Strategy and Use-case Portfolio · Lesson 3

Build an investment case with staged commitments

Lesson objectives

  • Calculate expected net benefit and choose staged funding proportionate to uncertainty.

An investment case translates the value hypothesis into reviewable flows. Separate actual cash savings from released time: saving minutes does not automatically reduce payroll, although it may support more service or better quality if work is deliberately reassigned. Estimate gross benefit for the volume eligible for use, not every organizational transaction. Include subscriptions, integration, human review, independent verification, support, incidents and exit where relevant. Avoid counting a cost twice or comparing annual benefit with monthly cost. Document assumptions, their owners, measurement sources and update dates. Do not count the same hours twice: if released capacity serves additional requests, do not also record its value as a payroll saving unless a separate actual reduction occurs and can be evidenced. Explain how benefit is realized and distinguish available capacity from realized cash flow.

Under uncertainty, construct mutually exclusive scenarios and calculate expected value by summing each scenario probability multiplied by its net benefit, with probabilities totaling one. Expected value is not a promise that the average will occur and does not authorize unacceptable harm. Keep safety gates separate from the economic calculation. A small stage can purchase useful information before a large commitment; state what the experiment will teach and when it will stop. Sunk expenditure does not justify continuing a weak project. Future exit costs, however, belong in the comparison of current alternatives. An attractive opportunity may depend on establishing data quality or permissions first. Evaluate the dependency's cost together with the project and identify any independent benefit it provides. If the budget cannot fund both, fund a necessary dependency when justified and reconsider the dependent project with new evidence and available funding. Do not claim the project's full benefit from funding its prerequisite alone or launch it by bypassing that prerequisite.
